Step 1 — Your Operation

Choose the trenchless method or service line being modeled. If several methods differ materially, complete separate snapshots.

What this means · how to find it · why it matters

What this means: The trenchless method or service line you want to model — for example HDD, CIPP/rehab, pipe bursting, or inspection/cleaning.
How to find it: Pick the line of work whose crews you are thinking about. If two methods have very different crews or economics, run a separate Snapshot for each.
Why it matters: It labels the model so everyone reviewing it knows which operation the numbers describe. It does not change the math.

Location / division Display context only; avoid sensitive project names. Optional.

What this means: An optional nickname for the division, branch, or market this Snapshot covers.
How to find it: Use plain words like “North region” or “Municipal rehab.” Avoid client or project names.
Why it matters: It keeps results easy to identify when you model more than one operation. Display only.

Step 2 — Crew Capacity

Enter current deployable crews, target crews, productive crew-days, and available equipment sets.

Current deployable crews (crews) Crews that can presently mobilize for the modeled work.

What this means · how to find it · why it matters

What this means: The number of complete crews you could put to work now — with the people, qualifications, and equipment required for the work being modeled. Half-crews (0.5) are allowed.
How to find it: Ask operations: “If we had the work tomorrow, how many full crews could we actually send out?” Count only crews with every critical function covered — not total headcount divided by crew size.
Why it matters: This is the starting point for your current annual capacity. Everything else is measured against it.

Target deployable crews (crews) Near-term operating target; must be at least current crews.

What this means · how to find it · why it matters

What this means: The number of complete crews your near-term operating plan calls for. It must be equal to or greater than current crews.
How to find it: Use the number leadership is planning toward for the next season or year — the crews needed to work the backlog you have or the growth you intend. Not an aspirational ceiling.
Why it matters: The difference between target and current crews defines your capacity gap — the opportunity the workforce is currently constraining.

Productive crew-days per year (days) Employer estimate after weather, maintenance, mobilization, holidays, and schedule realities.

What this means · how to find it · why it matters

What this means: The number of days per year one crew actually works productively, after weather, maintenance, holidays, mobilization, and schedule realities.
How to find it: Operations or finance usually knows this from last year’s job records. Many contractors land somewhere between 150 and 250; use your own history, not a guess about the industry.
Why it matters: It converts crews into crew-days — the planning unit that connects people to revenue capacity.

Reasonably available equipment sets (sets) Equipment reasonably available for this modeled work.

What this means · how to find it · why it matters

What this means: The number of complete equipment sets reasonably available for this work — not total fleet inventory.
How to find it: Ask the fleet or equipment manager which packages could realistically go out if they had a crew. Half-sets (0.5) are allowed for shared units.
Why it matters: Together with crewed sets, it shows how much owned equipment is waiting on people.

What this means: How many of those equipment sets have a complete crew today. Cannot exceed available sets.
How to find it: Count the sets that actually went out with a full crew in a typical recent week.
Why it matters: Available minus crewed is your uncrewed equipment — the basis for the equipment-utilization opportunity.

Step 4 — Workforce Constraint

Enter delayed/unstaffed crew-days and the share of crew output realistically affected. Optional role gaps add context but do not alter results unless explicitly mapped.

Delayed or unstaffed crew-days (days per year) Use an annualized period consistent with this model. Optional.

What this means · how to find it · why it matters

What this means: Crew-days in the past year that were delayed, declined, or left unstaffed because a critical role was missing. Optional.
How to find it: Operations can estimate it from schedule slips, declined work, and days a crew stood down. Use an annual figure or convert to one.
Why it matters: It is the basis for vacancy exposure — the capacity that workforce gaps may have constrained.

Workforce impact factor (%) Share of crew-day output realistically affected after workarounds. Required if delayed days are entered.

What this means · how to find it · why it matters

What this means: The share of a delayed crew-day’s output that was realistically lost after workarounds like overtime, subcontracting, or reshuffling. Required when delayed days are entered.
How to find it: If workarounds recovered most of the work, use a lower number (say 25–50%). If the work simply did not happen, use a higher one. Operations and finance should agree on it.
Why it matters: It keeps vacancy exposure honest. Not every delayed day is a fully lost day.

Crew-critical roles open (roles) Context only in public v1; does not automatically drive crew revenue.

What this means · how to find it · why it matters

What this means: The number of crew-critical roles currently open. Context only.
How to find it: Count openings for roles that prevent a crew from deploying — operators, locators, foremen, technicians — not every posting.
Why it matters: It adds context for the conversation. It does not change the results, because one vacancy is never assigned an entire crew’s revenue.

Annual overtime attributable to gaps (USD) Separate cost lens; never add to capacity results. Optional.

What this means · how to find it · why it matters

What this means: Overtime paid in the past year specifically to cover workforce gaps. Optional.
How to find it: Finance or payroll can pull it. Include only the overtime that existed because roles were unfilled.
Why it matters: It is a separate cost lens for workarounds. It is shown as context and never added to capacity results.

Annual subcontracting attributable to gaps (USD) Separate cost lens; never add to capacity results. Optional.

What this means · how to find it · why it matters

What this means: Subcontracting cost in the past year attributable to workforce gaps. Optional.
How to find it: Include work you subcontracted because you could not staff it — not subcontracting that was planned for other reasons.
Why it matters: Like overtime, it shows what the business is already paying to bridge the gap. Shown as context, never added to capacity.

Review each lens independently; do not add the outputs together.

Estimated Current Annual Crew Capacity

The annual revenue capacity your current deployable crews can support under the assumptions you entered.

How it was calculated: Current crews × productive crew-days × average revenue per crew-day.
Why leadership looks at it: It is the baseline. Every other view is measured against what the workforce can deploy today.
What it does not mean: Not a forecast, not booked revenue, and not what you invoiced last year.

Estimated Target Annual Crew Capacity

The annual revenue capacity associated with the crew count your operating plan calls for.

How it was calculated: Target crews × productive crew-days × average revenue per crew-day.
Why leadership looks at it: It shows what the plan is worth if the crews behind it can actually be fielded.
What it does not mean: Not a guarantee that demand, equipment, or schedule will support every additional crew.

Workforce-Constrained Capacity Opportunity

The capacity your workforce is currently constraining — the distance between target and current.

How it was calculated: Target capacity − current capacity, floored at zero.
Why leadership looks at it: It sizes the opportunity that workforce capacity development could open up, in the company’s own numbers.
What it does not mean: Not lost revenue, and never the “value” of one open position. A critical role may unlock a crew; it does not personally produce the crew’s revenue.

Different Views of the Same Operating Constraint. These results answer different leadership questions, and some may overlap. Review each one as a separate planning view rather than combining them into a single total.

Associated Gross-Margin Capacity

The capacity gap expressed in gross-margin terms.

How it was calculated: Capacity gap × the gross-margin percentage you entered.
Why leadership looks at it: Finance leaders often evaluate opportunity in margin, not revenue.
What it does not mean: Not net income, cash flow, or a savings figure.

Estimated Vacancy Exposure

The capacity that delayed or unstaffed crew-days may have constrained in the past year, after workarounds.

How it was calculated: Delayed crew-days × revenue per crew-day × the impact factor you entered.
Why leadership looks at it: It connects the vacancies you already felt to the operating capacity they touched.
What it does not mean: Not booked revenue lost, and it may overlap with the capacity gap — review it as its own view.

Equipment-Utilization Opportunity

The annual capacity associated with equipment you own that is not presently crewed.

How it was calculated: Uncrewed sets × productive crew-days × revenue per crew-day.
Why leadership looks at it: It shows how much invested equipment is waiting on people rather than on demand.
What it does not mean: Not automatically executable — maintenance, demand, schedule, and project readiness still apply. It may overlap with the capacity gap.

Backlog Conversion Ceiling

The portion of the capacity gap that the backlog you entered could actually absorb.

How it was calculated: The lower of relevant backlog and the capacity gap.
Why leadership looks at it: It keeps the opportunity tied to work you can point to.
What it does not mean: Not a claim that the backlog will be executed or that demand ends at the backlog.

Supporting context

Additional deployable crews to reach target: Count; not a hiring promise.
Capacity gap vs. current capacity: Context ratio only.
Crew-critical roles open: Context only; does not automatically drive crew revenue.
Overtime attributed to gaps: Separate cost lens; not added to capacity results.
Subcontracting attributed to gaps: Separate cost lens; not added to capacity results.
